How The DPO Centre Transformed Their Lead Pipeline and Sales Reporting in HubSpot

The DPO Centre were running on a legacy deal setup that couldn't keep pace with the way their business was growing. Repeat enquiries were going untracked, reporting was unreliable, and year-on-year comparisons didn't add up. We proactively recommended the move to HubSpot's new Leads pipeline and managed the entire transition, end to end, without touching their day-to-day operations.

The Challenge: Lead Management Process with Fragmented Data

The DPO Centre is the UK's leading outsourced data protection service. As a fast-growing business, their existing HubSpot setup had a structural problem: contacts moved straight from inquiry to deal, with no lead stage in between. This meant repeat enquiries from the same contacts weren't being recorded properly, historical data was being undercounted, and over 100 reports were pulling from a deal-based structure that no longer reflected how the business actually operated.

Forecasting was unreliable, year-on-year comparisons were inaccurate, and the sales team lacked the visibility they needed to manage their pipeline with confidence. When HubSpot introduced its new Leads pipeline functionality in 2024, we saw the opportunity and brought it to them directly.

Our Approach

Rather than running a big-bang cutover, we designed a structured, phased transition. Working directly with The DPO Centre's sales manager, we started with a pilot, running the new Leads setup alongside the existing deal structure in parallel with a small data sample.

This allowed us to identify edge cases, fine-tune the configuration, and validate the logic before any full-scale rollout. Historical deal data was exported, cleaned, and backdated into the new leads system to give the business an accurate and comparable baseline from day one. Where the new Leads functionality had early limitations, we built custom workarounds to preserve key lead scoring properties and ensure nothing was lost in the move.

Once the configuration was signed off, we restructured every one of their reports, shifting them from deal-based to lead-based tracking, and trained the team on the updated HubSpot sales workspace so they could navigate and use the new setup with confidence.
